CRM Implementation Checklist for SMEs in India

Most CRM projects do not fail because of the software. They fail because the sales team does not use it, the data is messy, or nobody agreed what the CRM was supposed to achieve. A CRM that holds half the information is worse than a spreadsheet, because people stop trusting it.

This checklist walks through a CRM rollout for a small or medium business in seven stages. Use it whether you are buying a ready-made product or having one built.

1. Decide what the CRM is for

  • Write down three problems it must solve, such as lost enquiries, late follow-ups or no view of the pipeline.
  • Choose measures: response time, conversion rate, deals closed, repeat orders.
  • Name one owner inside the company who is responsible for its success.
  • Agree who will use it: sales, support, management, marketing.

2. Map your sales and service process

Draw the path from first enquiry to closed deal and after-sales service. Decide the stages, who does what at each stage and what must be recorded. A CRM should match a clear process, not replace the lack of one. Our guide to business process optimization explains how to map it.

3. Choose the right CRM

CheckWhat to confirm

Ready-made CRMs suit standard sales processes. If yours is unusual, or you need tight links with an ERP, a custom or configured CRM may fit better. See our IT solutions.

4. Prepare and clean your data

  • Collect contacts from spreadsheets, email, phone and WhatsApp into one list.
  • Remove duplicates and fix obvious errors such as wrong phone formats.
  • Decide which fields you will keep. Fewer, well-used fields beat many empty ones.
  • Tag records by source, owner and stage.
  • Import a small batch first and check it before importing everything.

5. Configure the system

  • Set up pipeline stages that match your real process.
  • Create the fields and forms your team needs, and make the important ones required.
  • Define user roles and who can see or change what.
  • Automate routine work: lead assignment, follow-up reminders and notifications.
  • Connect website forms and email so enquiries arrive automatically.
  • Connect WhatsApp or telephony if your team sells through them, so conversations are recorded.
  • Build the dashboards managers will actually use.

6. Train, pilot and launch

  1. Train each role on its own tasks, using real examples from your business.
  2. Run a pilot with a small team for two to four weeks.
  3. Collect feedback and fix pain points before the full rollout.
  4. Launch with a clear date, and stop using old spreadsheets for new leads.
  5. Have a named person answer questions during the first month.

7. Drive adoption and review

  • Run team meetings from the CRM, not from separate lists.
  • Review a short set of numbers every week: new leads, response time, follow-ups done, conversion.
  • Recognise people who keep their records complete.
  • Remove fields or steps that nobody uses.
  • Review the system after three months and improve it.

Common mistakes

  • Buying a CRM before defining the process.
  • Importing messy data and expecting the tool to fix it.
  • Too many required fields, which slows the sales team down.
  • No owner, so nobody enforces use.
  • Skipping training and the pilot.
  • Measuring nothing, so the value is never shown.

Frequently asked questions

A ready-made CRM for a small team can be running in a few weeks. Larger rollouts or custom builds take longer and are best delivered in phases.

If enquiries come from several places and follow-ups depend on memory, yes. A simple CRM prevents lost leads and gives the owner a clear view of the pipeline.

Many can, through integrations that log conversations or send messages from the CRM. Check what the product supports and which WhatsApp options it uses.

Usually because of low adoption, messy data or unclear goals, not because of the software. A clear owner, clean data, training and a pilot reduce the risk.

Ready-made suits standard processes and starts faster. Custom or configured systems suit unusual processes or tight integration with your ERP.
